A small data and analytics firm needed to grow without relying on memory, heroics or constant founder supervision.

Situation #

The goal was not documentation for its own sake. It was to turn the real way the firm sold, estimated, built, reviewed and closed projects into an observable system a small team could execute consistently.

My responsibility #

As co-founder and solutions architect, I helped define the operating model, KPIs, delivery artifacts and review cadence. I also led one project manager and four developers, connecting delivery, quality and architecture decisions.

Key decisions #

Defensible outcome #

The organization achieved CMMI Level 3 in 2020 and established processes, KPIs, evidence and operating reviews under a more measurable and repeatable model.

Limits #

Productivity, margin, defect and rework percentages are not published because they still require evidence recovery and validation. The achievement was organizational and is not attributed to one person alone.
